Web3 Data Strategy for Real Growth

TL;DR: Data strategy is not a tool list. It is an ordered plan that starts with business questions, defines trusted metrics, fixes the highest-risk data gaps and gives each team a source of truth.
The work starts before the dashboard
In an anonymous data-audit engagement, the starting point was a chaotic, BD-driven data system. There were useful pieces, but no shared sequence for what to build first or which questions the data had to answer.
The audit did not begin by selecting a platform. It mapped the business questions, corrected unreliable queries, identified the gaps in metric and data-source logic, and produced an ordered roadmap. That is the before-and-after a data strategy should create: fewer disconnected requests, clearer ownership and a realistic build order.
Start with the decisions
Ask what leadership, product, growth and operations each need to decide in the next quarter. Then define the metric and entity needed for each answer. A wallet, account, pool and contract are not interchangeable entities. In Web3, that decision usually determines whether the rest of the reporting is useful.
| First priority | Why it comes first |
|---|---|
| Business questions and KPI definitions | Prevents the team from building the wrong model |
| Core data reliability | Stops broken queries reaching investor or roadmap decisions |
| Ordered roadmap | Makes scope, ownership and sequencing explicit |
| Decision dashboards | Gives operators and leadership a stable view once the logic is trusted |
Build only what the operating model needs
Separate raw ingestion from business logic. Keep critical definitions documented and versioned. Put the highest validation standard on metrics that influence capital, incentives, revenue, risk or executive reporting.
The aim is not a bigger stack. It is a system where product, growth and leadership can act on the same evidence without reconciling spreadsheets every week.
